The number most reports avoid

Return on ad spend is easy to raise and easy to misread, because it credits a channel with sales it did not cause.

The clearest case is your own brand name. Someone types it, an ad appears above the organic result, they click the ad, they buy. That sale is attributed to paid search at a spectacular return, and almost all of it would have happened for free. Scale that campaign and the reported number improves while the business does not.

The question worth asking is incremental: if this spend stopped, what would actually change. It can be tested — hold out a region, pause a campaign, compare against a matched period — and the test usually costs less than one month of the budget it ends up reallocating. We would rather run that in week two than defend a dashboard for a year. It is the same argument as our performance marketing work, and it is the first thing we set up.

Why a Mumbai budget buys less than the same budget elsewhere

Because the country's largest advertisers are headquartered in the same city you are bidding in, and a broad category term does not know the difference between them and you.

The banks and insurers in Bandra Kurla Complex, the media and consumer brands around Lower Parel, the education groups and the hospital networks — they place national budgets from inside this market, on the same generic terms a local business reaches for first. A Mumbai advertiser bidding on the category rather than the intent is not competing with the shop down the road; it is competing with a media plan.

What follows from that is not "spend more". It is that broad category terms are the wrong entry point here, and the winnable ground is further down the funnel — the query with a qualifier in it, the neighbourhood, the specific product, the problem stated in the customer's own words. That costs less per click and converts at a rate the broad term never reaches, which is the only pair of numbers that matters.

The second thing about this city is that it is not one market. A customer in Borivali will not cross town to Andheri for a service they can get in Kandivali, and Google's local ranking uses distance from the searcher, so a single citywide campaign quietly buys impressions in places that will never convert. Splitting by corridor — the Western line, the Central line, Navi Mumbai, Thane — is unglamorous and it is usually where the first real saving comes from.

Where a Mumbai buyer actually arrives

Increasingly not on a form. A click-to-WhatsApp journey ends in an inbox, and most analytics stacks lose the thread there — so the channel that works looks like the channel that does not.

The pattern is consistent enough to plan around: an ad or a search result, a tap, a WhatsApp thread, a few messages, then a call. Every step after the tap is invisible to a default setup. The campaign gets judged on form fills it was never going to produce, and it gets cut while it is quietly working.

The fix is plumbing rather than insight. The click carries a reference into the conversation, the conversation is tied back to its source, and the outcome — quoted, won, lost — comes back with it. Then the channel is judged on what it did. Organic and paid are one budget, not two teams

They compete for the same queries and the same money, and run separately they buy the same clicks twice.

The usual arrangement has one team bidding on terms the site already ranks first for, and another writing content for terms that will never convert. Run together, the paid data tells you which queries are worth earning, and the organic position tells you where to stop paying. That is not a philosophy, it is a spreadsheet, and it is normally the first place a budget gets smaller without the pipeline doing the same.

Creative volume is arithmetic

How many variants to test is a division, not an appetite. Traffic divided by variants has to leave enough per variant to distinguish a real difference from noise.

Below that threshold you are not testing, you are picking a winner from a coin toss and then scaling it. This is where most creative programmes quietly fail: the volume looks impressive, every variant is under-powered, and the reported winner does not repeat next month.

So we size the variant count off the traffic, then produce to that number — including video and, where the audience needs it, localised cuts. In this city that means Marathi, Hindi and Gujarati alongside English, and it means cuts rather than subtitles: a Mumbai viewer switches language mid-sentence and reads a translated caption as an advertisement aimed at somebody else. What do you measure, if not ROAS?

Contribution margin per acquired customer, and whether the channel changed the outcome at all. ROAS credits a channel with revenue that would have arrived anyway — brand search is the clearest case, where you pay for a click from someone already typing your name. The useful question is incremental: what happens to sales when the spend stops. That is testable, and the test costs less than a month of the budget it usually saves.

Can you run everything — ads, SEO, social, content?

Yes, and it is usually the wrong opening. A business with a leaking site and no measurement should not be adding channels; it should be fixing what it already pays for. We would rather start with one channel we can prove, and add the second once the first is honest.

How much should a Mumbai business budget?

It depends on what a customer is worth to you and how long they take to decide, and any agency quoting a number before asking those two things is quoting a retainer, not a plan. What we can tell you early is whether the maths works at all: if the cost of a click in your category is close to your margin per sale, paid acquisition is not your channel and we will say so in the first call.
